When Planogram Signals Diverge from the Online Range
Practical checks for spotting SKUs that win on shelf but stall online — and the reverse case that drains warehouse space.
Planogram compliance reports and online range lists rarely share an author. When they diverge, merchandising leaders see strong shelf presence for a colourway that the site barely stocks — or a digital hero with two lonely facings in key branches.
Walk the aisle with the online assortment list in hand once a quarter. Mark SKUs that face well yet lack online depth, and SKUs that own the homepage module while sitting behind taller neighbours on shelf. Those two lists become the agenda for a short visualization briefing.
What to avoid
Do not force every online exclusive onto the planogram. Some digital tests exist to learn price elasticity without consuming bay space. Do document the intent. Undocumented divergence is what breaks trust in omnichannel assortment reviews.
When we run reviews, planogram photographs and online screenshots sit beside sell-through — never instead of it. Imagery without movement numbers invites taste debates that waste the buying window.
